OTT platform engineering

Building and maintaining the infrastructure that moves video from origin to device across OTT delivery chains.

OTT platform engineering covers the full stack between content ingest and device playback. It is not one discipline. It spans encoding, packaging, DRM, CDN configuration, origin architecture, manifest manipulation, and player integration. When one part is off, the symptoms often appear somewhere else entirely.

Ingest and transcoding

The delivery chain starts with source material. Whether that is a camera feed, a mezzanine file from post-production, or a satellite downlink for live channels, the first step is encoding it into the formats and bitrates needed for adaptive streaming.

A typical ABR ladder for a VOD service might include 5 to 8 rungs, ranging from a low bitrate suitable for poor connections (maybe 400 kbps at 360p) up to the highest quality the content warrants (10-15 Mbps at 4K HDR). Each rung needs to be encoded with settings that produce consistent quality, and the ladder as a whole needs to switch smoothly during playback without visible artifacts.

For live, the encoder has to keep up in real time. Latency in the encoding stage propagates through the entire chain. If your encoder adds 3 seconds of latency and your packager adds another 2, you have already used 5 seconds of your latency budget before the CDN and player are even involved.

What goes wrong here: misconfigured ABR ladders where adjacent rungs are too close in bitrate (wasting bandwidth without visible quality improvement) or too far apart (causing visible quality jumps). Encoding settings that produce high VMAF scores on test content but fall apart on specific content types (fast motion, detailed textures, dark scenes).

Packaging and manifest generation

Once encoded, content needs to be packaged into a streaming format. HLS and DASH are the dominant formats. CMAF allows shared media segments between the two, with only the manifest format differing.

The packager segments the encoded content into small files (typically 2-6 seconds each), generates the manifest that tells the player where to find each segment, and handles variant playlists or adaptation sets that describe the available quality levels.

For live, the packager also handles:

  • Continuous manifest updates as new segments become available
  • DVR window management (how far back a viewer can seek)
  • Ad insertion points via SCTE-35 markers or manifest manipulation
  • Failover when the primary encoder goes down

Manifest manipulation is where a lot of the interesting platform work happens. Server-side ad insertion, personalized content, A/B testing of player behavior, and device-specific manifest filtering all happen at the manifest level. Getting it right requires understanding how different players parse manifests and handle edge cases like mid-roll ad breaks, period boundaries, and codec changes.

CDN and origin architecture

The CDN is the delivery mechanism. It caches content at edge nodes close to viewers and absorbs the traffic that would otherwise overwhelm your origin servers.

For VOD, CDN configuration is relatively straightforward: long cache TTLs on segments, shorter TTLs on manifests (to allow for updates), and correct cache keys that include the relevant variants (bitrate, DRM, format) without including irrelevant query parameters.

For live, CDN configuration is more nuanced. Segments have very short useful lifetimes. Manifests update every few seconds. The cache needs to be populated fast enough that the first viewer requesting a new segment does not have to wait for an origin fetch while the second viewer gets a cache hit.

Origin shield is a common pattern: an intermediate cache layer between the CDN edge and the true origin. It reduces origin load by absorbing cache misses from multiple edge nodes, but it adds latency. For low-latency live, this tradeoff needs careful consideration.

What goes wrong here: cache key misconfiguration causing the wrong variant to be served to a device. Stale manifest responses after a live-to-VOD transition. Origin overload during cold cache scenarios (after a purge, or at the start of a high-traffic live event).

Multi-device player integration

The player is where everything comes together, and where platform-specific differences hit hardest. A player that works perfectly on a web browser may need significant adaptation for Samsung Tizen, different adaptation for Roku, and yet another set of changes for Google TV.

Player integration work typically involves:

  • Selecting or building a player that supports the required formats and DRM systems
  • Configuring ABR behavior for different device performance levels
  • Implementing device-specific workarounds for MSE, EME, or native player API quirks
  • Integrating analytics and QoE monitoring
  • Handling error recovery (retry logic, fallback to lower bitrates, DRM re-initialization)

There is a tension between using a cross-platform player library (which gives you consistency but may not handle device-specific issues well) and using platform-native player APIs (which give you platform-specific optimization but fragment your codebase). Most teams end up with a hybrid: a shared player core with platform-specific adapters.

Operational concerns

Running an OTT platform is not just about building it. Day-to-day operations involve:

  • Monitoring: Tracking QoE metrics (startup time, rebuffering, bitrate distribution) across the device population, broken down by CDN edge, ISP, device family, and content type.
  • Incident response: When playback fails for a segment of users, diagnosing whether the problem is at the origin, CDN, or device level.
  • Content validation: Ensuring newly ingested content plays correctly across all supported devices before it goes live to users.
  • Capacity planning: Projecting CDN and origin capacity needs for expected traffic patterns, including live event spikes.
